A student gives you the OK sign. You give it back. You move on to the next skill.
10 seconds later they bolt to the surface.
Most instructors walk away thinking they missed something visual, a tell in the eyes, a change in breathing. Not wrong, but it doesn’t tell the complete story. It treats the problem as a perception failure, as if the distress was sitting in plain sight and you simply didn’t look hard enough.
But the OK sign was never a transparent window into how a student felt. It was a decision, made by weighing costs.<\/p>\n
Every time a student considers telling you something is wrong, they subconsciously run a calculation. What would happen if I speak now, against what could happen when I stay quiet? The two options land at different times. Speaking has an immediate effect: the discomfort of admitting fear, the risk of looking incapable, being a burden to others, maybe even ending the dive. Staying quiet may only have an effect later, and only if things go wrong. “I guess it will be OK.”<\/p>\n
Behavioural science calls this temporal discounting, our tendency to underweight a future problem to avoid a present one. It’s not a character flaw in your student. It’s just how decision-making works in every human, divers included.<\/p>\n
I experienced this myself, several times. On one occasion, a current dive in the Maldives, my diver just gave me an OK sign every time I asked for his air. When I checked his SPG myself, he was down to 30 bar, after less than 20 minutes.<\/p>\n

Power in a teaching relationship isn’t about who’s more skilled. It’s about who has more to lose in the moment of speaking.
A new student has paid real money for this course, taken time off, told friends they’re “becoming a diver” before they’ve become one. Admitting mid-dive that they’re struggling doesn’t just cost embarrassment, it threatens the whole narrative they’ve built. Backing out can feel like failing.<\/p>\n
Now put that next to you, standing there with the authority of a dive instructor. You decide when the dive ends. You decide whether they pass. Research on speaking up in organisations found that only a third of junior staff feel genuinely listened to when they challenge how things are done, while nearly every manager believes they’re completely open to questions and suggestions. Both are honest. Being underwater doesn’t remove that dynamic, it sharpens it.<\/p>\n

Here’s the part that should unsettle you. The student most likely to be in real distress often feels the least equipped to tell you. Not because they’re too scared. They simply lack the frame of reference to know that what they’re feeling is important. A new diver doesn’t know the difference between ear pain that should stop a dive, and ear pain that’s just uncomfortable. They’re incompetent in the technical sense, and unaware of it. Even if they would be comfortable speaking up.<\/p>\n

There’s a harder version of this, one that points at the instructor rather than the student.
An instructor notices a student is nervous before a dive. He slows down, talks through the dive plan again, in an effort to reduce the stress. On the surface, that looks like good practice. But underneath, there’s often a second goal running at the same time, rarely said out loud, sometimes not even admitted to himself: he wants this student to dive today, on the same schedule as the rest of the group, because that’s how the course is built and the week is planned. The “reassurance” isn’t entirely neutral. It’s aimed, even a little, at getting the student to say “yes.”<\/p>\n
This matters because it changes what listening means. Genuine listening requires being willing to hear an answer you don’t like. If part of you needs the answer to be “I’m fine, let’s go,” then you’re no longer neutral, and the student usually senses it, even without naming it. Psychologists call this motivated reasoning: quietly steering the questions we ask towards the answers we’re hoping to hear. It looks like patience, but it’s not.
So the honest question isn’t whether you noticed the nerves. It’s whether your response was built to understand them, or to manage them out of the way so the dive could go ahead.<\/p>\n

I’ll be honest with you. This is the reason why I’m writing this series of blog posts. More and more Course Directors claim “We don’t just teach you to pass the IE!” But do they really? In most PADI IDCs you’ll just learn to use the standards correctly: demonstrating skills, assessing students’ performance against a checklist. That’s important. But it’s not all.<\/p>\n
The instructor exam checks whether you can teach to the standards. It doesn’t check if you can provide reassurance to a nervous student. There’s no score for noticing your own motivated reasoning, or for creating an atmosphere where speaking up costs less than staying quiet. You can pass the instructor exam cleanly, hit every requirement, and still not have this skill.<\/p>\n
Even our PADI IDC is too short to teach our instructor candidates a proper attitude and genuine people skills. But at least we discuss these things, making you aware of it, and enabling you to see the broader picture of what teaching diving is about. It’s the difference between passing the exam and becoming a dive instructor.<\/p>\n

So the OK sign was never really the problem. Underneath it sits a mix of things: a student choosing between an awkward moment now or a risk later, the dynamic of authority, and sometimes an instructor who just wants to hear “yes.” None of this is easy to recognise.<\/p>\n
Call it human factors in dive instruction, or just call it paying attention to what’s really happening between two people underwater. It’s rarely part of the PADI IDC. But learning things like this can be the difference between getting a certification and starting a diving career.<\/p>\n
